We built the firm we kept wishing existed.

Tensaria was founded by practitioners who spent years inside major consulting firms and enterprise technology environments. We have seen what good delivery looks like. We have also seen — repeatedly — what failure looks like.

The failure modes were always the same. A strategy deck. A proof of concept. No production system. The incentives of the firms delivering the work were misaligned with the outcomes the client needed.

The important work nobody wanted to do — automated.

Every developer knows the unfun parts of delivery matter — specs, architecture, compliance evidence, decisions. Nobody enjoys doing them. So they get done badly, and clients pay for it.

AI changed what was possible. The work nobody wanted to do could now be automated — not skipped. Done better than it had ever been done manually. Generated from the engagement itself and kept current as the system evolves.

We came from the consulting firms where these failures repeated themselves engagement after engagement. We built Tensaria around the insight that AI could fix it — fixed prices align our incentives with our clients’, senior practitioners spend their time on the work that actually requires judgement, and the unfun work runs automatically. When we left, our clients wanted to come with us.

Specifications

Discovery output flows into structured specifications that feed Deliver directly. No "we will write that up later."

Architecture & documentation

Diagrams, ADRs, API references, and runbooks generated from the codebase. Always current. Audit-ready by default.

Compliance evidence

Compliance artefacts accumulate as a side effect of delivery — not assembled into a binder in the final two weeks.

Decisions & rationale

Architecture decisions captured at the moment they are made, with the reasoning preserved for the next engagement.

The pattern we kept seeing

  • ×T&M engagements running over
  • ×Projects delayed, scope creeping
  • ×Documentation stale or missing
  • ×Compliance reviews left to the end

Experienced in the work, not the pitch.

The convictions that shape how we work.

Specificity over scale.

The most valuable thing we can be is genuinely expert in a bounded area. Depth beats breadth when the stakes are high and the regulatory context is complex.

Delivery is the only truth.

A strategy is a hypothesis. A proof of concept is an experiment. A deployed system in production is evidence. Everything we measure points toward: did it work, and is it still working?

The client's independence is the goal.

We are not in the business of creating dependency. An engagement ends when the client can operate, maintain, and extend what we built without our involvement.

Transparency about what we do not know.

We will tell you when we have not solved a problem before. We will not pretend to expertise we do not have in order to win an engagement we should not.

We take on a small number of engagements at a time.

If what we have described sounds like the firm you have been looking for, we would like to hear from you.
